The interface saved clicks, but the business lost the clarity of who did what and why.

Separate Six Action Levels

The authority map should separate at least six levels. Lookup means the AI can retrieve approved information. Summary means it can organize that information for a human. Draft means it can prepare text or records without committing them. Recommendation means it can propose a next action with reasons. Update means it can write to the CRM. External action means it can contact a customer, change entitlement, send a quote, or trigger a process outside the record.

Each level deserves its own controls. A lookup may need source citations. A draft may need human review. An update may need validation and change logging. External action may need approval, customer-consent checks, and an exception queue. Treating all six as one permission is the mistake that turns interface convenience into operational ambiguity.

Build The Workflow Authority Map

A useful map includes the workflow name, business owner, connected systems, data fields used, action level, allowed users, AI tools involved, approval requirement, evidence captured, and rollback owner. It should also name forbidden actions, because a boundary that is not written down is hard to enforce or teach.

The map should be maintained with CRM configuration, not as a one-time policy attachment. When a new AI surface is added, the workflow should not go live until the map says whether the interface can only assist the user or also commit work. Measure Interface Control

These measures show whether the interface is improving work or merely hiding manual decisions behind a conversational layer.

The most important measure is exception quality. When the AI cannot complete a request, does it explain the missing authority, the missing evidence, or the required approval? A well-designed interface should not only act. It should teach users where the business has intentionally drawn boundaries.

Map One Workflow Before Expansion

Choose one high-volume CRM workflow before broad rollout. Renewal follow-up, lead qualification, support escalation, and meeting preparation are good candidates because they contain enough data and action variety to expose boundary problems.

Write the six action levels for that workflow and test them with ten realistic requests. If the team cannot agree whether a request is a draft, recommendation, update, or external action, the AI interface is not the problem yet. The workflow authority model is unfinished.
